Japan in 10 days with one suitcase: Tokyo, Kyoto and Osaka
A practical Tokyo–Kyoto–Osaka route with realistic bases, Shinkansen luggage rules, luggage forwarding, bookings and a light packing list.

Quick answer
For ten days, I would keep three bases and nine nights: four in Tokyo, three in Kyoto and two in Osaka. Nara works as a day trip, not a fourth hotel move. Confirm reception and timing before forwarding luggage, and reserve the required space when baggage exceeds 160 cm on affected Shinkansen services. Protect arrival within the first Tokyo block.
Three bases and one bag that always travels with you
Nights 1–4 · Tokyo
Sleep in Tokyo near a useful connection. Protect arrival and group full days by neighbourhood, with no more than three priorities each day.
Move Tokyo → Kyoto
Sleep in Kyoto. If forwarding the suitcase, confirm both hotels accept the service, the cutoff and estimated date; carry two days of essentials.
Nights 5–7 · Kyoto
Separate eastern and western areas into different days. Nara fits only when it replaces one of them, not as a fourth priority.
Nights 8–9 · Osaka
Sleep in Osaka and limit each day to food, one neighbourhood and a view or museum. Do not create another hotel move for one night.
Day 10 · Departure
Finish near your luggage and leave margin for the actual terminal. If the flight departs from another city, reconsider the final base before booking hotels.
Luggage should not dictate the trip, but it must shape city changes
Forwarding is neither instant nor universal. Ask the departure hotel who accepts the item, the arrival hotel whether it can receive it, and what happens around intermediate nights. The common mistake is forwarding essentials too. Plan B: carry two days of basics, confirm tracking with both hotels and drop one minor booking if you need to resolve delivery.
If you take the suitcase on the train, measure height, width and depth. JR Central’s rule above 160 cm applies to specified services; do not turn it into a rule for every Japanese train.

Use it when reception, date and cutoff are confirmed. Attach the receipt to the base change in Trekky and mark the bag that stays with you.

Check the service conditions and reserve the relevant area when the measurement requires it.

Useful between checkout and check-in, but confirm size, hours and availability through the official location.
